The Number That Matters
The AI infrastructure buildout is the largest capital deployment cycle in technology history. Combined hyperscaler spending exceeded $400 billion in 2025, with 2026 projections pushing toward ~$600 billion. The bubble bears point to this spending and declare it unsustainable, arguing the whole market will collapse because AI is not yet profitable. This is a fair critique. AI is not yet profitable. The AI infrastructure buildout presents a classic chicken-and-egg challenge. For every dollar of revenue the AI startup ecosystem generates today, it pays approximately two dollars in compute costs. Before R&D. Before sales and marketing. Before any other expense. The collective contribution margin of AI startups is negative 100%. Estimates for enterprise AI revenue reached approximately $40-50 billion in 2025 while hyperscalers invested over $400 billion in infrastructure. That 11:1 ratio of investment to revenue reflects the scale of the bet being placed on future demand. For this bet to pay off, the ratio must compress dramatically as AI applications mature and monetization scales.
The Framework Problem
Most analysis of AI infrastructure conflates fundamentally different economic activities, often leading to overstated conclusions about near-term monetization. Analysts add hyperscaler cloud revenue to startup end-market revenue, double-count intermediate transactions, and reach misleading conclusions about where value is actually being created.
We segment AI revenue into four distinct layers: infrastructure revenue flowing to chip makers, cloud revenue flowing to hyperscalers renting GPU capacity, end-market revenue that AI companies actually collect from customers, and services revenue flowing to consultants helping enterprises adopt. Only one of these layers, end-market revenue, ultimately justifies the infrastructure investment. The others are intermediate transactions. Distinguishing between them provides a clearer picture of how AI value creation is progressing and where the real opportunities lie.
The Growth Threshold
Here’s the structural challenge: the economics of AI infrastructure are racing against the clock.
Today we are capacity constrained. Demand for AI compute exceeds available supply, which supports pricing and utilization. But AI capex is tied to greenfield expansion. Accelerator shipments are projected to increase approximately 50% in 2026, and each new generation delivers 2-2.5x performance (sometimes more as we move to rack-scale) improvements over its predecessor. As this new capacity comes online, the constraint flips. Supply growth must be matched by demand growth, or pricing and utilization come under pressure.
AI startup revenue must grow faster than compute supply expansion just to keep the ecosystem's contribution margin from deteriorating. Growth below this threshold means the gap between compute costs and revenue is widening, not closing. The key metric is not simply monetizing tokens. It is monetizing them at a sustainable margin. Revenue growth that comes at the cost of deeper losses per unit of compute consumed does not solve the problem. It compounds it. This is why performance-per-dollar-per-watt will remain the defining metric of AI infrastructure, and why we will be constantly monitoring this dynamic.
The Depreciation Question
The conventional wisdom that GPUs face rapid obsolescence appears overstated. CoreWeave reports that A100 chips from 2020 remain fully booked, and H100s from expired contracts are rebooking at 95% of original pricing. The emerging “value cascade” model suggests GPUs flow through distinct use cases as they age: frontier training in years one and two, production inference in years three and four, batch processing in years five and six. This pattern supports the six-year depreciation assumptions hyperscalers have adopted, collectively reducing reported depreciation expense by an estimated $18 billion annually. The depreciation time bomb may be more of a slow burn than an explosion.
What Makes the Economics Work
Despite challenging unit economics, AI infrastructure investment can be viable for well-capitalized operators. But only within tight bounds. Scale procurement matters. Analyst models put GB200 NVL72 all-in rack capex at roughly $3.9M for hyperscalers versus $4.3-4.5M for smaller neocloud operators. Power pricing matters. Sub-$0.05/kWh is a best-case target, and many markets run higher. Utilization matters. Sustained demand or take-or-pay commitments are required to underwrite the fleet. And platform software matters. Managed services and software layers move the business beyond commodity GPU-hour rental, where margins compress toward zero.
Hyperscalers meet these requirements through scale, integration, and leverage. Neoclouds face a narrower path. The question isn’t whether AI infrastructure can generate returns. It’s who can generate returns, and under what conditions.
When you put all these dynamics together and realize solving the fundamental challenges is not something you can do in one or two years, you can see the shape of the opportunity. This is not a one or two year cycle. The buildout will last many years, and understanding the economics is essential to navigating it.
